The agency retainer where infrastructure is already paid for

The standard agency model bills the client for hosting separately, or marks it up, or eats the surprise when AWS spikes. Either way, the infrastructure conversation comes up every quarter and it's never fun.

The Hoody model: the agency rents one bare metal box. Every client project lives in its own container on it. The retainer covers infrastructure as part of the agency's fixed monthly cost: the agency's margin grows as it adds clients to the same box, not shrinks. A new client is a cp of a starter snapshot, not a procurement project.

When a client churns, you destroy their container. The next client takes the slot. The bare metal bill doesn't move. Twenty clients, forty clients, the rent is the same.

Infrastructure stops being a per-client cost line. It becomes the agency's fixed cost.
